Returning to work after burnout: what actually needs to be in place
Most return-to-work plans cover logistics and leave the part that decides whether it holds entirely to chance. The list nobody hands you.

Why returns fail
A standard recovery restores the reserve. Time off, reduced load, sleep that finally works. You come back with capacity, and the capacity is real.
What it does not do is move the threshold — the point at which pressure starts interfering with clarity and stability. That was set by how your nervous system processed and stored years of experience, and leave does not reach it.
There is a second mechanism. After a first episode, the system has encoded something specific: this place, this type of demand, is where that happened. It now responds earlier to the same cues. Much of what feels like fragility on return is a sensitised threat response doing exactly what it learned to do.
Before the first day
- Name the specific situations, not "the return". The first morning. The particular colleague. Telling people what happened. The task you used to do without thinking. Specificity is what makes any of this workable.
- Deal with the charge on the episode itself. If the memory of the day it stopped still produces a response, it is still active — and an active memory is a place the whole thing can restart from.
- Agree what changes in the conditions. Not everything, and not heroically. One structural thing. Workload, role, reporting line, pace. A return to identical conditions with an identical threshold reproduces the same arithmetic.
- Decide what you are telling people. One sentence you are comfortable with, prepared in advance, so it is not improvised while activated.
- Know what you will do when you feel it coming. You will feel it sooner than before. That is the sensitisation, not a relapse.
The first month
Expect to be worse at the job than you remember being, for a while, and expect that to be frightening rather than merely inconvenient. Capability returns as regulation does, not on the timetable of your calendar.
Watch the same early signals you should have watched last time: how long recovery from a hard day now takes, whether the evening still exists, whether sleep is restoring. Those are the numbers that matter, and the warning-signs piece covers them in detail.
Do not treat the absence of a crisis as evidence that it worked. Plenty of returns look successful for eight months.
